Black Mountain AI

Services

We offer four services and they work as one system.

Most AI programmes fail at the joins between strategy, governance, delivery and capability, so we do not sell them as separate pieces of work.

01

Strategy and Discovery

We help you work out what to do with AI, and why.

We map your landscape, find the use cases worth pursuing and build a roadmap your executive will fund.

Read about strategy and discovery

What we do

  • We assess your AI maturity against recognised benchmarks.
  • We scan your current systems, use cases and exposure.
  • We identify candidate use cases and prioritise them.
  • We build the strategy on the Data, Trust, Tools and People pillars.
  • We sequence a multi-year roadmap against your investment cycle.
  • We run AI literacy sessions for executives and staff.

02

Governance

We help you use AI without putting trust at risk.

We write the policy, the risk framework and the assurance process that let your organisation approve AI work.

Read about governance

What we do

  • We write the data and AI governance framework, including decision rights and accountabilities.
  • We develop AI policy, guidelines and an acceptable use position.
  • We design AI Impact Assessment pathways and risk screening.
  • We set up the AI register and the ethical review process.
  • We align to the APS AI Plan, the WoG AI Policy and the PSPF in government, and to the Privacy Act, your regulator and your board everywhere else.
  • We support your Accountable AI Official and design the governance body around them.

03

Delivery

We build the systems, then hand them to your team.

We embed with your team, build in your environment and hand the work over so your people can run it.

Read about delivery

What we do

  • We design the innovation framework and the proof-of-concept pipeline.
  • We prioritise use cases with work-in-progress limits and tiered progression.
  • We deliver twelve-week proofs of concept in secure, governed environments.
  • We embed delivery pods covering strategy, design, engineering and change.
  • We move work from proof of concept into production and hand it to your operations team.
  • We lift AI literacy across your workforce and your executive while we build.

04

Education and Capability

We get your people leading the work, not waiting on us.

We run executive literacy programmes, hands-on workshops and whole-of-staff sessions that stick.

Read about education and capability

What we do

  • We deliver all-staff AI presentations and keynotes.
  • We run AI literacy programmes for executives and the SES.
  • We run hands-on workshops covering generative AI, prompting and safe use.
  • We build role-based curriculum for policy, delivery, cyber and legal teams.
  • We design and facilitate your community of practice.
  • We partner with academia, and we align to the APS Academy where that applies.

How we engage

We start from wherever you actually are.

Most organisations recognise themselves in one of three stages, and we shape the engagement around whichever one you are in.

Stage 01

Exploring

You are aware of AI but have no strategy yet.

You know AI matters and you do not yet have a strategy, a governance model or clear use cases, so the risk and the noise both feel larger than the value.

What we bring

  • We brief your executive on what the technology does.
  • We scan your landscape for opportunities.
  • We identify use cases that carry low risk.
  • We put initial governance guardrails in place.
Stage 02

Developing

Your strategy is forming and the first use cases are running.

You have direction and the first use cases are underway, so what you need now is structure, prioritisation and the governance to scale without creating exposure.

What we bring

  • We develop the full AI strategy.
  • We design the governance framework.
  • We build a model for prioritising use cases.
  • We deliver the proofs of concept that matter most.
Stage 03

Scaling

AI is running and you are ready to expand and govern it.

AI is working across the organisation, so the task becomes industrialising delivery, embedding assurance and building workforce capability that lasts.

What we bring

  • We design the operating model.
  • We embed AI delivery teams alongside yours.
  • We put enterprise assurance and monitoring in place.
  • We build custom AI products where no off-the-shelf option fits.

At a glance

Each service looks different at each stage.

We scope every engagement individually, so treat this as the shape of the work and not a fixed menu.

Four pillars

Data, Trust, Tools and People have to move together.

Every strategy we write advances all four at once, because skipping one is the usual reason the others fail.

  1. Data

AI systems are only as reliable as the data they learn from, so strengthening your data foundations is part of AI readiness and not a precursor to it.

  2. Trust

Governance, assurance, ethics and transparency decide whether AI in your organisation builds public confidence or erodes it.

  3. Tools

The platforms, patterns and engineering are what turn an approved use case into something people actually use inside your environment.

  4. People

Literacy, capability and community are the difference between an AI strategy on paper and one in practice.

Why it works

We work to five principles on every engagement.

  1. We start with the mission outcome

Every engagement begins with what the organisation is trying to achieve, and the technology follows from there.

  2. We scale governance to the risk

Low-risk work stays light and high-stakes work becomes rigorous, so the controls grow with the impact instead of with the paperwork.

  3. We keep the four pillars moving together

Data, Trust, Tools and People advance in parallel, because skipping one is the usual reason the others fail.

  4. We write for the people who will scrutinise it

Our outputs have to survive legal, cyber, privacy and audit review, and in government the ANAO as well, so we write with those readers in mind from the start.

  5. We leave the capability with you

Your people finish an engagement more capable than they started it, with the code, the documentation and the knowledge to keep going without us.

Contact

Most people are not sure which of these they need.

Tell us where you are and we will tell you what would help, and sometimes that means telling you to wait.
